How to Plan a Tote Rack for a Shop or Small Warehouse

A tote rack in a shop should do more than get containers off the floor. It should shorten the path from receiving an item to storing it, finding it, using it, and restocking it. If the rack is arranged only by what fits, employees may still waste time checking labels, shifting bins, and walking supplies back and forth.

This guide is for small fabrication shops, contractors, maintenance teams, warehouse corners, school or church facilities, and local businesses that manage repeatable supplies in totes. The goal is not to imitate a large distribution center. It is to build a simple system that the people doing the work can understand and maintain.

Start with the work, not the empty wall

An open wall can be tempting, but wall space alone does not make a good storage location. Follow one common task through the building before deciding where the rack belongs. Where do deliveries enter? Where are parts counted? Where are job kits assembled? Where do empty totes return? A rack placed between these steps can reduce handling; a rack placed across the shop may add walking to every order or service call.

Write down the categories that move through the space and how often each one is touched. A useful first pass is:

  • Daily: common fittings, consumables, safety supplies, active job materials, or frequently used tools.
  • Weekly: replacement parts, packaging, cleaning stock, and supplies for recurring jobs.
  • Occasional: specialty tooling, seasonal equipment, event materials, and backup inventory.
  • Archive or controlled: records, valuables, chemicals, batteries, and regulated items that may need a different storage method entirely.

The fastest-moving groups should get the easiest positions and the shortest safe travel path. Rarely used totes can occupy less convenient locations, provided they remain within the rack maker’s loading and access guidance.

Decide what belongs in a tote rack

Totes are useful for items that benefit from dust protection, portability, grouping, or a lid. They work well for job kits, light replacement parts, packaged hardware, protective equipment, cables, seasonal stock, and supplies that travel together.

Not every item belongs in a general-purpose tote. Liquids that can leak, flammables, compressed-gas equipment, hot materials, food, very heavy parts, and items with special environmental or regulatory requirements may need approved cabinets, containment, shelving, or other purpose-built storage. Keep exits, electrical equipment, fire protection, utility access, and marked aisles unobstructed. Follow applicable workplace rules and the instructions for the rack, tote, and stored material.

Choose a storage unit: individual parts, kits, or backstock

One of the most important decisions is what a single tote represents. Mixing several systems without a clear rule creates labels that are hard to trust.

Category totes

A category tote holds similar items, such as electrical connectors, irrigation fittings, sanding supplies, or personal protective equipment. This is easy to understand, but a broad category can become a junk bin unless it has dividers or a narrower scope.

Job or route kits

A job-kit tote contains the repeatable supplies needed for one installation, service route, event, or production step. Kits can reduce preparation time and forgotten items, especially when a checklist travels with the bin. They require a clear reset process so partially used kits are replenished before returning to a ready position.

Backstock totes

Backstock totes replenish a smaller point-of-use supply. This keeps reserve inventory away from the workbench while preserving a defined restock quantity. Label the point-of-use container and its reserve tote with the same item code so the relationship is obvious.

A shop can use all three methods, but each rack zone should have one clear purpose. Avoid a slot that changes from “job kit” to “random overflow” whenever the day gets busy.

Standardize tote sizes before designing openings

Gallon capacity does not define the outside dimensions of a tote. Handles, lid lips, tapers, and wheel shapes can change the clearance required by a rack. Measure the outside width at the widest handle or lid point, outside depth including the lid, and total closed height. Check several samples when the totes are from different production runs or have been in service for years.

Using one tote model for most positions simplifies replacements, labels, and rack sizing. A second size can be useful for bulky but light supplies, but it should have its own clearly planned section. Before committing to a large tote purchase, test an actual sample with the intended load and handling routine. Map rack zones around retrieval frequency

A practical rack map places daily picks between roughly knee and shoulder level when the tote weight and site rules allow it. Heavier containers generally belong lower so they are not controlled overhead. Light, occasional items can occupy higher positions. Exact placement depends on the users, tote weight, equipment, rack design, and workplace requirements.

Give each zone a simple name that matches the work: “service kits,” “shipping supplies,” “maintenance parts,” or “PPE backstock.” Then give every opening a stable address. A rack labeled A01 through A12 is easier to maintain than a wall of totes labeled only with item names. The location code can appear on the rack and tote, while a separate inventory list records what should be there.

Protect the aisle, doorway, and work zone

Measure the room during normal operations, not when the floor has been temporarily cleared. Account for carts, pallet jacks or hand trucks if used, open cabinet doors, vehicles, worktables, loading paths, utility panels, overhead doors, and the space required to remove a tote fully from its slot.

Mark the proposed rack footprint with painter’s tape, then carry a loaded sample tote through the entire retrieval routine. Approach the rack, read the label, pull the tote, turn, set it on the intended surface, and return it. This simple rehearsal can reveal a collision with a bench corner or a narrow turning space before the rack is built.

Fixed racks and mobile racks solve different problems

A fixed rack is usually the simpler choice when the storage zone and workflow will remain stable. A mobile rack may help a flexible shop reconfigure space, clean behind storage, or stage several job kits near a loading area. Mobility also introduces considerations: caster height, floor slope, cracks, thresholds, wheel locks, movement while loaded, and safe clearance.

Build a replenishment signal into the system

A tidy rack can still fail if no one knows when to reorder. Choose a replenishment rule that fits the scale of the operation:

  • Minimum line: mark the tote level that triggers a reorder or backstock pull.
  • Two-bin method: use the first container until empty, then pull the second while replenishing the first.
  • Kit reset card: attach a checklist showing the required quantity of every item before the kit returns to a ready slot.
  • Count day: assign a short weekly check for higher-value or variable-use supplies.

Make ownership explicit. “Someone should restock this” is not a process. A role, shift, or named person should know which signal to check and where to record the action.

Plan for empty totes, returns, and exceptions

Most layouts plan only for full, correctly labeled containers. Real shops also have empty totes, damaged bins, returns, incomplete kits, and unidentified parts. Give these exceptions a controlled landing place away from ready inventory. A small “needs review” zone prevents a questionable tote from being returned to an active slot and forgotten.

Set a limit for that zone and review it on a schedule. If exceptions can grow without a boundary, the overflow eventually spreads into aisles or valid rack positions.

Use a pilot row before filling the wall

Test the proposed layout with a small group of real totes and real users. For one or two weeks, note where people hesitate, which labels are hard to read, which bins are too heavy for their assigned height, and which categories are repeatedly placed in the wrong slot. Adjust the system before scaling it.

Useful pilot questions include:

  1. Can a new employee find a common tote from the label and rack address alone?
  2. Can the heaviest routine tote be removed and placed on a work surface without awkward handling?
  3. Does an empty slot clearly show what belongs there?
  4. Can receiving staff put incoming material away without blocking production?
  5. Is there an obvious process for incomplete kits, damaged totes, and returns?
  6. Does the replenishment signal lead to a specific action?

Inspect the storage system, not just the inventory

Add the rack and totes to routine workplace inspections. Look for damaged containers, cracked lids, loose or altered components, corrosion or impact damage, obstructed paths, unreadable labels, and loads that have drifted away from the planned layout. Stop using damaged equipment until it has been evaluated under the manufacturer or builder’s guidance.

Keep the floor around the rack clean and dry. Do not climb the rack or totes, improvise extra levels, or exceed stated capacities. If the shop changes its tote model, stored material, floor layout, or handling equipment, review the rack plan again rather than assuming the original setup still fits.

  • Exact outside dimensions and representative loaded weight for each tote type.
  • Categories or kits assigned to daily, weekly, occasional, and exception zones.

  • Nearby doors, panels, utilities, workstations, vehicles, and overhead obstructions.
